Short answers about scope, technology and the way of working.

Do we need to know which technology we want?

No. The process, constraints and expected outcome should come first. Technology can then be selected against those conditions.

Does the solution have to use artificial intelligence?

No. Predictable rules and conventional automation are often more appropriate. AI is mainly relevant for unstructured inputs or decision support.

Can we start with a limited pilot?

Yes, if a meaningful scenario, test data and evaluation criteria can be defined. A pilot should not hide critical dependencies.
